Channel partner management for builders: a complete playbook

Team Realease · 28 September 2026 · 7 min read

Channel partners (CPs) are a major sales engine for Indian developers, especially in metro markets. A strong CP network can fill a launch faster than any ad budget. But managing hundreds of partners over WhatsApp and Excel creates three recurring problems: disputes over who brought the buyer, partners who feel kept in the dark, and late or incorrect commission payouts.

Here is a playbook to fix all three.

1. Onboard partners properly

Collect each partner firm’s details — RERA registration, PAN, GST and bank details — and create a login for the firm and its agents. Group agents under their firm so you can see performance at both levels.

2. Make lead registration the single source of truth

The most common dispute is “we sent this buyer first.” Solve it with a rule everybody understands: a lead belongs to the partner who registered it first in the system, with a clear validity period.

With a partner portal, CPs register buyers themselves. Every registration is time-stamped and de-duplicated by phone number. If a buyer is already registered by someone else, the partner knows immediately — no argument at the site.

3. Register site visits before the buyer arrives

Ask partners to schedule visits in the portal. Your site team sees who is coming, and the visit is confirmed against the partner’s registration. Walk-ins checked in at the kiosk are matched to existing registrations automatically.

4. Give partners visibility

Partners stay motivated when they can see the status of their buyers: visited, negotiating, booked. Give them a dashboard with their leads, visits and bookings — but only their own firm’s data.

5. Automate commissions

Define commission rules — a percentage of agreement value, a slab structure, or a fixed amount per booking — and let the system calculate commission on each booking. Partners can see what is earned, approved and paid. Your accounts team stops reconciling spreadsheets.

6. Measure and reward your best partners

Rank partner firms by:

  • Leads registered
  • Site visits completed
  • Bookings and booking value
  • Visit-to-booking conversion

Reward the top performers with better slabs, early access to launches and priority inventory. Re-engage dormant partners with targeted updates.

7. Keep communication flowing

Share launch details, price lists and offers with your partner network in one go, and keep a record of what was sent.

The result

A transparent CP programme means fewer disputes, faster payouts and partners who prefer selling your projects over a competitor’s. See channel partner management in Realease.
